When a gearbox needs replacing

A complete gearbox replacement is a rare operation, but necessary when the fault is so extensive that replacing individual components no longer restores serviceability. This may be a manual gearbox with worn synchro rings across several gears, internal hydraulic damage on an automatic, or a serious fault in the control unit of a dual-clutch gearbox.

Typical symptoms are grinding gear changes on a manual, severe jerks or slipping on an automatic under acceleration, or a DSG gearbox suddenly jamming into one gear (limp mode). If the manufacturer has already issued technical bulletins about specific gearbox faults on the model, the fault may be known and repair solutions already exist.

The first step is always a precise diagnosis: gearbox oil condition, any metal particles in the oil, fault codes and live measurements tell us whether the gearbox can be repaired at the component level or whether it needs a full overhaul or replacement. Sometimes an oil change and software update alone will resolve a DSG issue.

How gearbox replacement is done

A full gearbox replacement is a large operation, typically 1–2 working days. The car is raised on a lift and dismantling starts with driveshafts, exhaust, linkage and all electrical connectors. On automatics the heat exchanger lines are disconnected carefully so system pressure is preserved.

The gearbox is lowered on a dedicated transmission jack. On manual cars the clutch is inspected at the same time and usually renewed, since dismantling the gearbox later just for the clutch isn't economically sensible. On automatics the balance and condition of the flexplate is checked.

The new gearbox is lifted into place and the mounting bolts torqued to specification. Driveshafts are reconnected, control electronics wired up and gearbox oil filled with the correct grade and quantity. On automatics a learning drive or adaptation programme is run to clear the previous gearbox's driving profile. The test drive checks every gear both cold and hot, and the customer is given break-in guidance for the coming kilometres.

Why do gearboxes break?

The most common cause of serious gearbox damage is oil neglect. Gearbox oil change intervals are long from the factory (often 60 000–120 000 km), but a "lifetime" label doesn't mean the oil never needs changing — it refers to the car's designed life. If the oil is never changed, its lubricating properties decline and wear metals build up on the magnet, eventually leading to pressure loss and the destruction of internal clutches. Another common cause is heat: heavy load or a long queue in traffic pushes oil temperature over 130 °C, and every additional 10 °C halves oil life. A third cause is a manufacturing defect or software bug, which is usually resolved with a manufacturer's technical bulletin or retrofit update.
