When a cylinder head needs replacing

Cylinder heads are most commonly damaged by overheating. An aluminium head can warp by as little as 0.05 mm, creating cracks in the sealing face that let coolant into the combustion chamber. A blown head gasket usually also damages the head's surface, so the head has to be either machined or replaced. Symptoms of a damaged head: white smoke from the exhaust (coolant burning), coolant loss without a visible leak, pressurised air in the expansion tank with the engine running, and oil turning to a light emulsion (severe damage). Diagnosis is done with a cooling system pressure test and a CO2 test of the expansion tank.

How a cylinder head is replaced

Everything external to the head is removed: timing belt/chain, intake manifold, exhaust manifold, rocker cover, fuel injectors and ignition coils (on petrol). The head bolts are undone in the prescribed order (usually a spiral from the centre outward) and the head is lifted off. A new (or machined) head is fitted with a new gasket and new bolts. Tightening is done in several stages with a torque-angle gauge (a typical spec: 40 Nm + 90° + 90°). The engine is reassembled, coolant is filled and bled. The first start is done without load, monitoring temperature and pressure.

Why do cylinder heads get damaged?

Head damage is almost always heat-related. Overheating locally melts aluminium, and one significant temperature spike can permanently warp the head. Typical causes: coolant leakage, a stuck thermostat, a failed cooling fan, or a head gasket leak allowing combustion gas into the cooling system and raising pressure. Performance tuning without matched cooling upgrades is a third common cause — the extra combustion heat can't leave through the original cooling capacity.
